01 — Foundation

System Overview

This is not a training program. It is an operating system.

Five components work together to make it run. Onboarding brings new agents from day one to certification eligibility through a structured, modular curriculum. The tier structure defines how agents progress from foundational contact handling through to escalation authority. The QA-driven content loop connects performance data directly to learning intervention. Continuous recertification keeps agents' status current through sustained performance. And reporting gives every stakeholder a live, self-serve view of system health.

Each component is designed to work independently and together. Nothing operates in isolation. Nothing requires manual intervention to keep running.

Learning & Certification System

The operational backbone — from T0 deflection through T4 specialist authority.

T0: Knowledge Base Deflection

Before agents handle a contact, the system tries to prevent it. T0 surfaces self-service answers before a ticket is opened. Content must meet three criteria simultaneously: High frequency (same question multiple times daily), Low stakes (customer can act without risk), and Low variability (answer is always the same). T0 deflection compounds over time — the knowledge base grows smarter as the team grows larger.

Onboarding Curriculum

No agent enters the queue without completing onboarding. The curriculum runs across three to four weeks on the LMS using a range of formats: text, visuals, video, animation, interactivity, and embedded knowledge checks.

Week 3Skills and Process
Weeks 1 and 2 build knowledge. Week 3 builds the habits that determine how that knowledge gets applied.
  • Escalation frameworks — escalation map, writing escalations that get acted on, P1/P2/P3 triage
  • Partner communication — technical vs. non-technical contacts, emotional state recognition
  • Tooling and workflow — account lookup, ticket tagging, log navigation
  • Judgment calibration — resolve vs. escalate vs. account manager; practice scenarios
Week 4Pre-T1 Nesting
Supervised contact handling with direct oversight. QA observation begins. Nesting is diagnostic, not evaluative — no benchmark required at this stage.
Tier Structure

Each tier represents a meaningful step in complexity and responsibility — not time served. Advancement requires meeting all three criteria simultaneously: minimum tenure, QA benchmark, and certification assessment.

Escalation Authority

T3 certification qualifies an agent to handle escalations because it requires:

  • Completion of the full Pre-T1 through T2 progression — three successive performance assessments, each increasing in complexity
  • A minimum of nine months of certified tenure, ensuring meaningful real-world experience before complex contacts are routed
  • 93% QA performance specifically on complex contact types during T2
  • A clean record with no fatal errors during the T2 review window
03 — Continuous Improvement

QA-Driven Content Loop

Quality review is not just an evaluation function. It is the primary data input that keeps the learning system current.

In Practice: Empathy and CSAT

When QA data shows low empathy correlating with low CSAT — technically correct interactions missing the emotional layer — the loop produces a three-part sequence:

Part 1 — Sentiment recognition

Agent is shown a partner message and identifies the emotional state before responding: frustrated, confused, anxious, escalating. Slows the agent down to read the contact before answering it.

Part 2 — Response selection with consequence

Agent chooses between two technically correct responses — one empathetic, one not. The module shows what the customer's next message looks like in each scenario. The consequence makes the lesson concrete without requiring a long scenario.

Part 3 — Branching scenario

Full simulation with scored decision points. Every choice carries points, generating data on which agents require follow-up modules.

In Practice: Escalation Quality

When high reopen rates surface, the loop diagnoses before building. Reopen rates indicate the wrong agents handling escalations, premature closure, or insufficient product depth. When data points to product depth, the loop produces a structured seven-block program:

Reusable content library
Every block enters the content library as a reusable asset. Block 2 works in onboarding or T2 certification prep. Block 7 becomes the T3 performance assessment. Build the block once, categorize it, redeploy where needed, monitor for changes.
04 — Sustained Performance

Recertification & Continuous Learning

Agents maintain certification through sustained performance, not periodic testing. Certification is an ongoing state — not an event.

Two Parallel Tracks

Track 1 — QA performance: QA scores feed into the LMS through an API integration with the support platform. Viewable alongside learning data in a single view — no toggling between systems.

Track 2 — Scheduled content: Required microlearning on a weekly or bi-weekly cadence covering product changes, policy updates, and QA loop patterns. Each module includes a scored assessment.

Certification Health Score

The two tracks combine into a single weighted health score per agent:

Triggering Events
Below Threshold
When health score drops below 80%, the QA loop activates automatically. A targeted remediation module is assigned based on the specific criterion that drove the score down. If the score recovers and holds, certification is restored. If not, a formal coaching conversation is triggered with the team lead.

Product or Policy Change
A required update module pushes to every agent simultaneously with a five-day completion window. Failure to complete flags the agent as non-compliant and suspends certification status. Every agent at every tier receives the same update — no one operates on outdated information.

QA Fatal Error
A fatal error on any interaction triggers immediate remediation outside the normal cadence. The assignment must be completed and passed before the agent returns to their queue. The team lead is automatically notified at assignment and at completion.
05 — Visibility

Reporting & Analytics

The reporting layer exists to answer one question at any given moment: is the system working?

Agents want to know where they stand. Managers want to know where their team stands. Leadership wants to know whether learning investment is moving the metrics that matter. All reporting aggregates QA scores and learning activity into a single view.

Agent Health Scorecard
Agent + Manager
Every agent has a live health score visible at all times. A score above threshold means certification is in good standing. A score trending downward is a signal to act before it crosses the threshold — no waiting for a review cycle.
Team Certification Dashboard
Manager
The full team on one screen — health score, tier, open assignments, and status: green for in good standing, yellow for approaching threshold, red for below or non-compliant. Fatal error flags and pending tier advancement eligibility display automatically.
Content Effectiveness Report
Learning Function
Tracks whether QA scores improve after a specific module is completed. If agents who completed a module aren't improving on that scorecard criterion in subsequent QA cycles, the signal is that the content needs redesigning — not that agents need to be reassigned to it. This report keeps the curriculum honest.
06 — Growth

Scaling & BPO Enablement

Every component was designed so that growth means extending what already exists — not rebuilding it.

How the System Scales
  • Onboarding is modular and LMS-delivered. Cohorts run in parallel without configuration changes. The only variable that changes with headcount is cohort size.
  • Certification assessments are built as scenario banks — no two agents receive identical assessments. Auto-scoring means they run at any volume without review overhead.
  • The QA loop is self-sustaining. Gaps surface automatically. Content built for one agent enters a reusable inventory available to any future agent with the same gap.
  • Recertification adds no overhead as the team grows. Adding an agent to the LMS is the only action required — everything else runs automatically.
  • Reporting is self-serve by design. A manager with ten agents and one with fifty look at the same dashboard, configured identically.
BPO Partner Enablement
Training Consistency
The onboarding curriculum is identical regardless of employer. Every BPO agent moves through the same content, sequence, and knowledge checks as COINS' own employees. Consistency is structural — not dependent on each vendor administering training correctly.
Certification Standards
Criteria are objective and system-enforced. Partners cannot advance agents on different terms. The health score model holds every BPO agent to the same real-time standard as a COINS employee.
Addressing Underperformance
The QA loop and health score thresholds operate at the individual agent level regardless of which BPO they belong to. Remediation, fatal error flags, and coaching triggers all activate automatically.
Updates at Scale
A product or policy change pushes the same required update to every agent across all BPO partners simultaneously. COINS does not coordinate separately with each vendor. The system enforces it uniformly.
The bottom line
The system is never finished. That is the point. A system that improves continuously is more valuable than one that is simply complete.
